Overview

BayWa - a multi-billion-euro global conglomerate working across agriculture, renewable energy and building materials - was preparing a complex Shopify and Hydrogen launch with internal teams leading the implementation.

Challenges & Goals

BayWa had the internal capability to drive the project, but the team needed reliable answers to highly specialized Shopify and Hydrogen questions. In an enterprise environment, small technical decisions can create large consequences later, especially around architecture, maintainability, performance, and launch readiness.

The goal was not to replace BayWa's internal team. The goal was to strengthen it. BayWa needed a partner who could help the team understand Shopify's capabilities, avoid unnecessary complexity, make confident decisions, and keep the project on track until launch.

Our approach

We approached the project as a senior technical sparring partner. Instead of taking over implementation, we helped BayWa's internal teams move faster and make better decisions themselves.

In the early phase, we used frequent remote sessions to understand the setup, train the team, and work through open questions. Later, we transitioned to a regular 2-week cadence, giving BayWa a reliable checkpoint for technical questions, risks, and launch preparation.

This kept the collaboration lean, efficient, and focused on the areas where Especial could create the most value: Shopify expertise, Hydrogen knowledge, practical decision-making and launch confidence.

Discovery & Platform Fit -
base for confident decision-making

Before committing to the migration, we supported the client in evaluating whether Shopify was the right platform for their commerce strategy, technical requirements, and existing system landscape.



In this initial phase, we reviewed the client’s current architecture, key business processes, integrations, operational constraints, and future growth plans.
Together with the client’s stakeholders, we identified must-have requirements, potential limitations, technical risks, and areas where Shopify’s native capabilities could replace or simplify existing custom solutions.

The goal was to create a clear, objective foundation for the platform decision. Rather than treating the migration as a given, we helped the client understand where Shopify was a strong fit, where architectural adjustments would be needed, and which trade-offs should be considered before moving forward, which gave the client confidence in the decision to move to Shopify.

Making internal teams faster

BayWa's internal teams were central to the project. Our role was to support them with knowledge, structure, and technical confidence.



By enabling the client’s employees early on, we fast-tracked the project start and ensured the team had the Shopify knowledge required to quickly become productive, collaborate confidently, and move into implementation without unnecessary ramp-up time.



Through remote sessions and focused consulting, we helped the team better understand Shopify, Hydrogen, and the implications of different implementation choices. Instead of creating dependency on an external agency, we helped BayWa build internal knowledge.



This made the collaboration efficient and kept ownership where it belonged: inside BayWa.

Tech Consulting & Sparring -
solving the tricky bits

Throughout the project, we supported the client’s development team with hands-on technical consulting and ongoing sparring around Shopify-specific implementation topics.

A key focus was the Hydrogen-based headless frontend, where we helped evaluate architectural decisions, review implementation approaches, and ensure the solution aligned with Shopify best practices.

In addition, we supported smaller but business-critical feature implementations that required deeper Shopify expertise, including Shopify Functions, payment-related requirements, and platform-specific customization options.

Beyond implementation support, we provided code reviews and technical feedback to help the team validate their approach, improve solution quality, and avoid potential issues early. This ongoing sparring gave the client’s developers direct access to Shopify expertise while allowing them to stay in control of the implementation.

Close to the project, lean in the setup

At the start, BayWa and Especial met frequently in remote sessions. This helped us understand the project context quickly and gave BayWa fast access to senior Shopify and Hydrogen expertise.



As the launch came closer and the team became more confident, we moved into a leaner 2-week rhythm. This gave BayWa a regular place to raise questions, check decisions and remove blockers without creating unnecessary overhead.



The result was a support model that matched the real needs of the project: close enough to be useful, lean enough to stay efficient.
